The short answer
Decide what this person will own: their own deals, the team's results, or building the team and its process. Then write down how you want to hear about a miss, who decides on hiring and firing reps, and what happens when you disagree, and hire the sales manager whose working style fits, not just the one with the most experience or who interviews the best. A poor fit tends to show up as a team that goes around the manager to you.
Why this hire is hard right now
Managers are carrying more than they used to. Gallup's State of the Global Workplace 2026 report, drawing on 2025 data, puts manager engagement at 22%, down from 27% in 2024 and nine points lower than in 2022. Gallup says managers, who once had an engagement premium over the people they lead, are increasingly only as engaged as them.
The market sends mixed signals. BLS projects 4% growth for sales managers from 2025 to 2035, about as fast as average, with about 47,300 openings a year, and notes that "online shopping is expected to continue to increase," meaning more sales happen without a salesperson. Job Bank describes prospects for corporate sales managers in the Toronto region as "very limited." When the people being managed are less engaged and buyers need fewer sales conversations, the manager's job narrows to what cannot be automated: who to coach, who to keep, and what to tell you. Know how you work with your managers, write it down, and hire someone whose style matches or complements it.
What a sales manager does
BLS lists the job as setting sales goals for staff and monitoring their progress, analyzing sales data, projecting sales, planning training, and resolving customer complaints escalated by sales staff, with budgets on top. It lists less than five years of related experience as typical. The title covers three jobs:
| Version | What it looks like | What you need to have decided |
|---|---|---|
| Player-coach | Carries a number or the biggest deals, and manages a few sellers | How much of the week is their own deals |
| Team manager | Runs the forecast, coaches, and handles hiring and firing of reps | Who has the final say on hiring, firing, and quota |
| Builder | Creates the process, playbook, and team from a small base | What exists today, and how much of it they may change |
Write down which version you need today and which in a year. The gap is where a hire grows or stalls.
A sales record shows someone can sell. Coaching is a different skill, and coaching is the job.
Working style: write it down first
Neither answer in the table is wrong. The trouble starts when a sales manager and the person they report to hold opposite ones. Answer each row for yourself, and again for the sellers they will lead.
| Moment | Write down, for how you work | What a mismatch looks like |
|---|---|---|
| Something goes wrong | The team misses a quarter, or a key rep resigns: do you want to hear at once, or hear the plan? | The miss is explained at the board meeting, and you learn about it there. |
| Instructions conflict | You want the team to chase a new segment and the reps push back: who decides, and should the manager raise it with you? | The manager quietly lets the reps ignore the instruction, or quietly forces it. |
| Feedback | Do you want to hear how the manager is doing from them, from the reps, or from the numbers? Will you say when they are wrong? | You find out the manager is struggling from a rep who resigns. |
| Speed against quality | When the quarter is at risk, do they hire fast to fill seats, keep an underperformer, or protect the team's ramp? | Seats are filled in a hurry and the wrong people stay, or good candidates wait too long. |
Where your answers are "it depends," write down what it depends on. That is the part a candidate cannot guess.
What a bad hire costs
The most transparent estimate puts the cost of replacing an employee at about a fifth of salary, and it is probably low. A 2012 review by the Center for American Progress found a median of 21% of annual salary across most jobs. Only 2 of its 11 papers counted indirect costs such as lost productivity. The data are historical and American, so read them as an order of magnitude.
A sales manager's mistakes are multiplied by the team. The Bridge Group's surveys put average ramp at 6.2 months for account executives and 3.0 for BDRs, so each rep who leaves restarts that clock, and the people who stay carry the number. A manager who loses the confidence of the team costs you in forecast accuracy, hiring time, and your own hours spent smoothing it over.
What fit research does and doesn't show
A 2005 meta-analysis of 172 studies found that fit with a supervisor tracked how people felt about the supervisor (corrected correlation .46) and the job (.44), but much less performance (.18) or tenure (.09). A 2022 summary of research on leader-member exchange, the quality of the relationship between someone and their boss, found it moderately linked to performance, satisfaction, and commitment, and to intentions to leave, but not to whether people actually leave. The reading: the relationship shapes how the work goes more than whether the person stays. A sales manager has that relationship twice, with you and with every seller.
How to screen for fit
Ask every candidate the same questions and score the answers against what you wrote down. A 2022 re-analysis of hiring research (Sackett and colleagues) ranked structured interviews first, with a validity of .42, ahead of work samples at .33, as summarized by SIOP. The figures cover job performance across occupations, not sales managers specifically.
Questions that surface working style
Ask about a real past situation, then keep asking "what did you do next?" until you hear actions, not intentions.
- Something went wrong: "Tell me about the last time your team missed a quarter. When did you tell your boss, and what did you say?"
- Instructions conflicted: "Your boss wanted one thing from your team and your reps pushed back. What did you do?"
- Feedback: "Tell me about a rep you coached who did not improve. What did you say to them, and what did you tell your boss?"
- Speed against quality: "Describe a time you had to choose between making the number and building the team. What did you choose?"
A 30-minute work sample
Hand over a mock team: five reps with a one-line profile and last quarter's result each, a forecast sheet, and a note from you asking for a plan to hit 100% of target. Make one rep hit the number while their customers complain. Ask for a one-page plan, and the one thing they would tell you that you do not want to hear. Watch for:
- Tells you the unwelcome thing, with a plan: strongest.
- Delivers the plan and mentions the risk in passing: good.
- Delivers exactly the plan you asked for: a risk, whatever else the page shows.

FAQ
What does a sales manager do?
BLS lists setting sales goals and monitoring staff progress, analyzing sales data, planning training, and resolving escalated customer complaints. Decide how much of the job is managing and how much is selling before you write the posting.
Should I promote my best seller or hire an outside sales manager?
A top seller's record shows they can sell, not that they can coach. Test coaching the same way for an inside or outside candidate: the same questions, the work sample, and a mock one-on-one.
How much does a sales manager earn in Ontario?
Job Bank's Ontario median is C$60.10 an hour, with a range of C$38.00 to C$132.57 (2023 to 2024 data). The Toronto-region median is C$59.55.
What should I ask in a sales manager interview?
Ask about real past situations: a missed quarter, a team that pushed back, a rep who did not improve, and the number against the team. Use the same questions for every candidate and add the mock-team work sample.
Will AI replace sales managers?
Nobody knows yet. BLS projects 4% growth and does not mention AI, but expects online shopping to keep growing. Hire for what tools do not do: telling a seller the truth, and telling you.
